Claude Code audited a manufacturer's Salesforce CPQ catalog, traced why the 2026 price increase never reached quotes, and corrected 1,877 of them.

The Challenge

A salesperson builds a quote and sends it to a customer. The price on it is last year's. The company had approved a 2026 increase, 5% plus a round of price alignment, believed it was live, and was quoting the old numbers anyway. Every quote leaving the building was a revenue and accuracy risk on a document the customer actually reads. Nobody could say why it was happening.

  • Five pricebooks A decade of accumulation had left four retired price lists beside the active one, with one being consistently mistaken for the real deal.
  • 9,300 prices in the live book, spread across four currencies and 14 product lines. Far past what anyone can check by hand.
  • No single pricing method. Some products carry a price in the pricebook, some are calculated at quote time by rules, and some hold deliberate placeholder prices that mark them as end of life.
The goal: find out why the increase was not reaching quotes, correct every affected price, and be able to prove afterward that nothing else moved.

The Solution

Everpeak connected Claude Code directly to the live Salesforce org and ran the whole job in one workflow: investigate, diagnose, execute, verify. Read only first, and nothing written to production until a person approved it.

  • The investigation ran on real data, safely. Claude Code was connected in read-only mode, able to query every record but structurally unable to change one. The full audit happened against production before anything was touched.
  • It found the cause, not the symptom. The increase had been applied. It had just been applied to the wrong catalog. The spreadsheet used to load it was built from the retired pricebooks, so every new price landed on records no quote ever reads, and the active book was never in scope. Claude proved it against the client's own reference product and confirmed the source file contained no reference to the live book at all.
  • Four traps a blunt "raise everything 5%" would have sprung. A product family labeled as inactive turned out to be the live catalog behind 20,000+ quote lines a year, flagged before anyone retired it. Placeholder prices that mark discontinued products as do-not-sell had already been raised 5% by an earlier pass, quietly turning a warning flag into a sellable number, and Claude reverted them. Rule-priced items that sit at $0 on purpose were excluded rather than frozen at a static price. And one product line was missing from the pricing sheet entirely, reconciled against the product manager's configurator instead.
  • Every change was reversible before it was made. After client sign-off, corrections went in one product line at a time, starting with a single test record to confirm the change behaved as expected before the batch ran. Every record was re-read after writing to confirm it matched target, and a full snapshot of the prior values was captured first, so every change could be undone from the moment it landed.

The increase now reaches every quote, the catalog runs on one clean pricebook, and the cause is documented, so next year's increase cannot fail the same quiet way.
